ML270 ventilation system

Hi--- first post---- I have a 2001 ML 270CDI Auto. I've got a problem with the venting system. On start up there are a few loud clicks coming from under the dash, when left on the auto setting it mostly settles down but does the same when started up again. If the manual settings are used the clicks are more frequent coupled with eratic fan speed and air flow contiually being changed from vent to vent. The "clicks" are like a plastic flap being "flicked or pinged" if you can imagine it!!! The actual heating works OK.
Any ideas, and if necessary any tips on dash board removal to access it?(ouch!)

There is a motor at the bottom of the dash, which controls the air flow to the rear of the car. The motor or flaps has properly broken, or one of the other flap actuators has gone wrong.
