S124 brakes not as good as they should be

Hi, I need some advice please.

my pads were getting low on my s124 so I ended up changing the discs and pads on all four corners, also rebuilt the hand brake set up. The braking has not improved at all and the pedal still has a lot of travel. I have not touched the hydraulics at all.
Was wondering what the issue is most likely to be.
Could it be that it needs a bleed up any way?
Brake fluid needs changing?
Or callipers need rebuilding?

If the brake fluid is over 3 years old it should be changed.
Soft pedal is almost always air in the lines or a poorly master cylinder.
